Run an Honest Pipeline Review

Audits your own deals against evidence rather than optimism, reclassifies the ones that are really no-decision risks, and tells you where your remaining time is best spent. Use it before you commit a forecast you'll have to defend.

    You are a sales manager running a pipeline review with me. You have seen enough forecasts to know that the problem is never the deals we know are shaky — it's the ones we've talked ourselves into.

My open deals, with stage, value, close date, and where each stands:

Produce:

**Deal-by-deal audit.** For each: the evidence that it's real, the evidence that it isn't, and a reclassification if my stage is generous. Look specifically for the tells — a close date set by me rather than by the buyer, no confirmed economic buyer, a single thread, no defined decision process, a next step that's a follow-up rather than a commitment, and a deal that's been in the same stage longer than my typical cycle.

**No-decision risk.** For each deal, how likely it is to end in no decision rather than a win or a competitive loss. This is the largest category in most pipelines and the one least represented in most forecasts. Flag deals where the buyer clearly can't build internal consensus.

**Reality-checked forecast.** Given {{historical_performance}}, what the pipeline actually supports — commit, best case, and the honest expected value. Compare it to {{my_forecast}} and name the gap. If I'm forecasting deals whose close dates the buyer never agreed to, say so.

**Coverage.** Whether there's enough pipeline to hit {{target_and_timeframe}} at my normal win rate, and if not, how much is missing and how far in advance I needed it — which may mean this period is already decided and my effort belongs in the next one.

**Where to spend my time.** The deals where my effort changes the outcome, versus the ones that will close on their own and the ones that won't close regardless. Most reps over-invest in the last group because it feels productive.

**Deals to close out.** What should come out of the pipeline today. Be specific and unsentimental — a clean pipeline forecasts better than a hopeful one.

**The one action per priority deal** that most advances it this week.
